One of the most common assumptions about AI is that it will eliminate large amounts of cognitive labor by automating thinking itself. The logic appears straightforward: if AI systems can already write, summarize, code, analyze, research, draft presentations, and answer questions, then many forms of knowledge work should become dramatically cheaper and faster.
And in some ways, that is obviously true. Generative AI already reduces the time required to produce first drafts, summaries, meeting notes, marketing copy, legal templates, and software prototypes. The productivity gains are real, and organizations adopting these tools are often seeing measurable efficiency improvements.
But I increasingly think many people are underestimating a second-order effect that may become economically significant over the next decade. AI may automate production while simultaneously expanding verification. In other words, AI may reduce the cost of generating work while increasing the cost of checking whether that work is reliable.
That distinction matters because organizations are not fundamentally built around producing information. They are built around coordinating trust. A legal filing only becomes useful once someone is willing to rely on it. A financial model only matters once executives believe it is directionally sound. A diagnosis matters once a physician is comfortable acting on it. Software code matters once someone is willing to deploy it into production.
Historically, expertise functioned as a compression mechanism for uncertainty. Institutions delegated trust upward through professional structures: lawyers validated legal reasoning, editors validated journalism, accountants validated financial statements, doctors validated diagnoses, and engineers validated systems. The point was never that experts were perfectly accurate. The point was that institutional expertise reduced verification uncertainty enough for organizations to continue operating at scale.
AI changes this relationship in a subtle but important way. Traditional software automation generally failed visibly. A broken database, corrupted spreadsheet, or malfunctioning API produced identifiable errors. Humans could usually localize the failure quickly because the system either worked or it did not.
Generative AI fails differently. The systems often produce outputs that appear coherent, polished, and professionally plausible right up until the point where a subtle hallucination, omission, or reasoning error appears underneath the surface. The problem is not obvious failure. The problem is invisible instability.
That distinction is becoming increasingly important across industries. In 2025, Reuters documented multiple cases where lawyers submitted fictitious AI-generated legal citations into court filings, leading to sanctions, judicial reprimands, and vacated rulings.
The issue has continued spreading. In 2026, Reuters reported that even elite firms such as Sullivan & Cromwell apologized for AI-generated citation errors in federal court submissions, while judges increasingly warned attorneys about relying on AI-generated research without full verification.
What is striking about these incidents is not merely that the AI made mistakes. Lawyers make mistakes constantly. The deeper issue is that the systems produced work that looked reliable enough to bypass ordinary suspicion. The systems generated confidence faster than they generated certainty.
That changes organizational behavior in ways many AI narratives still underestimate. Most public AI discussion still focuses on productivity gains:
faster workflows,
lower labor costs,
greater automation,
and expanded capability.
But many organizations are quietly discovering that AI introduces a parallel layer of auditing, checking, monitoring, governance, and verification overhead. This creates an unusual dynamic: AI often reduces production friction while increasing trust friction.
I increasingly suspect this may become one of the defining economic tensions of the AI era. A 2025 global study conducted by KPMG and the University of Melbourne found that although AI adoption continues rising rapidly, only 46% of respondents globally reported being willing to trust AI systems.
At the same time, organizations are deploying AI at extraordinary speed. KPMG’s 2025 U.S. workplace survey found that half of employees reported using AI tools at work without knowing whether usage was formally permitted, while 44% admitted knowingly using AI improperly in workplace settings.
This combination is important: high adoption alongside unstable trust. The market narrative often assumes these are temporary transitional problems that disappear once models become smarter. I am not convinced the issue is purely technical. The deeper challenge may be psychological and organizational.
AI systems compress reasoning into outputs while obscuring portions of the reasoning process itself. Humans increasingly receive answers, recommendations, summaries, and generated artifacts without fully understanding how conclusions were reached, where uncertainty exists, or when confidence should be adjusted. That creates a very different operating environment from traditional software.
Historically, institutions evolved around legibility. Managers needed systems they could supervise. Regulators needed systems they could audit. Professionals needed systems whose failures they could interpret. Generative AI destabilizes this structure because many systems remain probabilistic and partially opaque even when functioning correctly.
This is partly why many enterprise AI deployments remain surprisingly conservative despite enormous public enthusiasm around autonomous systems. Most organizations are not deploying fully autonomous AI across core workflows. Instead, they increasingly adopt constrained systems operating inside bounded environments such as document summarization, customer support, coding assistance, internal search, meeting synthesis, and workflow copilots.
The issue is not simply technical reliability. It is organizational confidence. A highly autonomous system may theoretically save more labor, but it also introduces supervision ambiguity, accountability uncertainty, and verification burden. Beyond a certain threshold, increasing automation can actually increase managerial anxiety rather than reduce it.
I think this helps explain why many successful AI products today function less like replacements and more like collaborative cognitive layers. GitHub Copilot succeeded partly because developers remain continuously embedded inside the workflow. The system accelerates coding while preserving human oversight. Similarly, ChatGPT often functions as a drafting, brainstorming, and interpretation layer rather than a fully autonomous execution system. Humans still retain responsibility for calibration.
This may ultimately matter more economically than many current AI narratives assume. The dominant public story about AI is still fundamentally an automation story: machines replacing human cognition. But another possibility is emerging. AI may reorganize cognitive labor rather than eliminate it. As generation becomes abundant and inexpensive, verification, trust calibration, and interpretive oversight become increasingly valuable.
That changes where economic scarcity lives. Historically, information itself was scarce. Increasingly, confidence may become scarce instead.
This has major implications for competitive advantage. The long-term winners of the AI era may therefore not simply be the companies building the smartest models. They may be the companies that most effectively reduce verification burden, cognitive uncertainty, interpretive instability, and organizational anxiety.
In other words, the next great AI businesses may not merely generate intelligence. They may generate confidence.
